Workslop: The Hidden Checking Cost of AI | Jam 7

In this Blog

## Key insights

- 76% of marketers spend at least three hours each week editing, fact-checking or correcting AI-generated output (Optimizely, June 2026).
- 40% of US desk workers had received workslop in the previous month, with each incident taking two hours on average to resolve (BetterUp Labs, 2025).
- At Anthropic, interactive Claude sessions spend around 80% of their time idly waiting for human input (Anthropic, October 2026).
- 88% of enterprise marketing teams surveyed say AI-generated content needs moderate or substantial editing before it is usable (Knak, July 2026).
- Only 1.6% of enterprises allow fully automated AI-generated customer-facing content (The Martech Weekly, as reported by MarTech, October 2026).

**Workslop** is AI output that looks finished but leaves a colleague to do the real thinking and clean-up. For a marketing team, it is the coordination tax turning up in a new place. The time AI saves on making the work now goes on checking, correcting and re-briefing it. Optimizely's June 2026 study found that 76% of marketers spend at least three hours a week fixing AI-generated output.

This guide explains what workslop is, what it looks like in a marketing team and why it happens. It then shows how to measure it before you sign off the 2027 plan, and how to design it out. The aim is not less AI, but AI your team can trust, with people judging the work rather than cleaning it up.

## What is workslop?

**Workslop** is AI-generated work that looks complete but lacks substance, so the person who receives it has to finish the thinking. The sender saves time, and the receiver pays it back with interest. Because the cost lands elsewhere, it is easy to miss when judging AI adoption.

[BetterUp Labs and the Stanford Social Media Lab](https://www.betterup.com/workslop) put it simply: "Workslop is the new busywork." They describe it as AI-generated content that "looks good, but lacks substance". Their verdict on the cost is blunt: "Rather than saving time, it leaves colleagues to do the real thinking and clean-up."

Their research on **AI-generated workslop** puts numbers on the problem. In a September 2025 survey of 1,150 full-time US desk workers, **40% had received workslop** in the previous month. Each incident took **two hours on average** to resolve. These are US figures from a single survey, but the pattern will be familiar to most UK marketing leaders.

That gives a practical **workslop definition** for marketing: output that moves along a queue without moving the work forward. Whatever the workslop meaning in your own team, the test is the same: did the person receiving the work have to redo the thinking?

Workslop is not the same as **AI slop**, which is low-quality AI content that reaches the public. Workslop stays inside the team, where your best people quietly absorb it. We cover the public side in our [anti-AI slop playbook for B2B teams](https://jam7.com/blog/ai-slop-b2b-content-playbook).

## Why AI workslop is a coordination problem, not a quality problem

AI workslop is what happens when production gets faster and coordination does not. The draft arrives in minutes, but the checking, correcting and re-briefing still run at human speed, through the same approvals as before. [That is the coordination tax](https://jam7.com/blog/marketing-planning-without-the-coordination-tax) moving, not disappearing. It is **work about work**: checking, chasing and explaining the same context again.

The clearest recent evidence comes from [Optimizely's June 2026 study of 2,003 marketing leaders](https://www.optimizely.com/company/press/2026-global-data-study) across seven markets, including the UK. It found many teams paying a growing **"revision tax"**. Time saved through automation is increasingly replaced by the work of reviewing, refining and managing AI output.

- **76%** of marketers spend at least three hours each week editing, fact-checking or correcting AI-generated output.
- **48%** cite fact-checking and hallucination review, which created more additional work than any other factor.
- **40%** point to the time spent moving information between disconnected systems.

[MarTech summed up the economics](https://martech.org/ai-budgets-are-growing-faster-than-proof-of-roi/) in October 2026: "There's no increase if time saved on production is spent on verifying the output." That is the **AI productivity paradox** in a single sentence, because output goes up while the time saved quietly disappears.

Put side by side, these figures suggest AI has shifted work rather than removed it. No single study states that, so treat it as our reading of the evidence.

Test the idea against your own team before you accept it. The audit later in this guide shows you how.

## Workslop examples in a marketing team

Workslop in marketing usually looks like finished work that misses the brief, passing a quick glance and then failing the first real read. These are the forms it most often takes in a B2B marketing team:

- **A campaign brief** that restates the product page but names no audience, offer or proof, so the strategist rebuilds it.
- **A blog draft** that reads fluently but argues nothing, so the editor rewrites the middle.
- **A sales email** with a confident statistic and no source, so someone has to trace it or cut it.
- **A board report** full of charts with no conclusion, so the head of marketing writes the story late at night.
- **A set of social posts** in a generic voice, so brand review sends them all back.

The data shows how common this is. [Knak's research](https://knak.com/state-of-marketing-production/) surveyed 333 enterprise marketing decision-makers in the US, UK and Canada. It found that **88% of teams** say AI-generated content needs moderate or substantial editing before it is usable.

The bigger risk is what happens when time runs short. Optimizely found that **25% of marketers** frequently or always publish AI-generated content they know is not fully on-brand when under deadline pressure. When the checking runs out of time, workslop stops being an internal cost and becomes AI slop in front of your buyers.

## Why does AI output turn into rework?

AI output turns into rework when it is produced without the context a colleague would have. It does not know the audience, the claim legal rejected last month or the decision made in yesterday's meeting. So someone has to supply that context afterwards, by hand, on every draft.

**Context** is everything a good colleague knows that the brief does not say, including the audience, positioning, proof, past decisions and anything already ruled out. BetterUp's researchers name the cause directly: "Workslop spreads when AI work loses context and accountability."

Anthropic's report on how AI has changed its own workplace, published on 16 October 2026, makes the same point from inside an AI company. When a decision made in a meeting is never written up, it warns, "agents are missing crucial context for updating their goals and assumptions." [The report](https://www.anthropic.com/research/employment-at-anthropic) concludes that "The need to feed AI context requires observability of human work and decisions."

Every marketing organisation runs on unwritten context: the segment the board cares about, the claim nobody may make, the phrase the brand dropped. A colleague absorbs it over months. AI cannot ask the person who remembers, so that **human buffer** disappears and the gap comes back as rework.

Better prompts, **training** and **AI literacy** all help one person get one draft right. They do not carry the context into the next draft or a colleague's, so workslop is a **collaboration** problem as much as a skills one. That is why we argue [context is the real moat in agentic marketing](https://jam7.com/blog/prompt-not-strategy-context-moat), not the prompt.

## Where does the checking pile up?

The checking piles up in two places: human attention and approvals. AI produces work faster than people can read it, and every output still queues in the marketing approval process for someone senior to sign off. The result is more waiting, more meetings and missed launch dates.

Anthropic's report puts it in one line: "This acceleration makes human attention the bottleneck for agent output." At Anthropic, interactive Claude sessions spend **around 80% of their time** idly waiting for human input. Even for non-technical employees, reading all the output of their Claude agents would take **half their work week**. The median employee also spends **20% more time in meetings** than a year ago, though Anthropic says part of this reflects the company's growth.

Approvals are the second pile. Few companies let AI output reach customers unchecked. According to The Martech Weekly's survey, as reported by [MarTech in October 2026](https://martech.org/ai-budgets-are-growing-faster-than-proof-of-roi/), only **1.6% of enterprises** allow fully automated AI-generated customer-facing content. The largest group, **43.3%**, allow external use only after the output has been reviewed, edited and verified.

That is the right instinct, but every AI draft then joins the same queue for **approvals and sign-off** as everything else. If the reviewers are the same few senior people, working across the same tools, faster drafting only makes the queue longer. AI did not create these queues, but it fills them faster than ever.

## How do you measure workslop before the 2027 budget?

Measure workslop by tracking the time your team spends checking, correcting and re-briefing AI output over one normal working week. Count it per asset, note where work waits for approval, and put the total in the 2027 plan as a cost line, not a hunch.

The cost adds up faster than it looks. BetterUp's respondents said each incident took two hours on average to resolve. On that basis, a five-person team in which each person receives one piece of workslop a week loses about ten hours a week to rework. That is time the plan assumed was free for other tasks, so it needs **guardrails** and a number before it needs more AI.

A simple one-week audit, run over one normal working week, gives you the number:

1. **Pick five recurring assets**, such as a blog, a campaign email, a social set, a sales one-pager and a monthly report.
2. **Log every check** on each one, including who reviewed it, how long it took and what changed.
3. **Tag each fix** as a **context fix** (wrong audience, claim or tone) or a **polish fix** (typos and formatting).
4. **Mark where work waits** in your content approval process, and name the step with the longest queue.
5. **Count the re-briefs**, meaning every time someone explained the same context again.
6. **Pull the dates** from your last 10 to 20 assets (brief, first draft, approval, live) from email and project tools, so the week's log is checked against a month of real records.
7. **Add up the total** and put it in the 2027 plan beside the AI licence it relates to.

Context fixes and re-briefs are the coordination tax, while polish fixes are normal editing. If context fixes dominate, adding more AI will make the queue longer, not shorter.

The audit also gives you a **baseline**. Run it again a quarter later and you can show the impact of any change, which is the proof a board will ask for. We set out how to build that case in our guide to [proving the value of AI workflows without a rebuild](https://jam7.com/blog/how-to-prove-value-ai-workflows-without-rebuild).

## What stops AI output becoming rework?

Three things stop AI output becoming rework: context set once, quality checks before a person sees the work, and approval gates designed on purpose. With those in place, people spend their time judging the work instead of rebuilding it, and the time AI saves stays saved.

| Habit that creates rework | What replaces it |
| --- | --- |
| Re-briefing every tool and every person | **Context held once** and kept current |
| People checking for errors a machine could catch | **Brand and fact checks** before human review |
| A content approval workflow run through email and chat | **Visible approval gates** with named owners |
| People as the clean-up crew | **People as the judges** of the work |

Most companies already keep a person in the loop, as the approval figures above show. The real question is what that person spends their checking time on: repairing missing context, or judging whether the work is right.

That is why we built the [**Agentic Marketing Platform® (AMP)**](https://jam7.com/agentic-marketing-platform) around shared context. Its agents draft from a **Shared Marketing Brain** that already holds your positioning, audience and proof. The context is in the draft from the start, rather than added at the check. **Brand QA** then runs before a person signs the work off.

The system does not remove the need for people, and it should not. At Evolve, a client of ours, it was the technical experts' reviews that made first drafts land close to done. That is what **human in the loop** should mean: experts judging the work, not repairing it.

Shared context only works when the brand rules are written down. [Our marketing QA checklist](https://jam7.com/blog/marketing-qa-checklist-ai-content-drift) for AI content drift sets out what to check first.

## What to do before you sign off the 2027 plan

Workslop is the coordination tax in its newest form: time saved on making, spent again on checking. Before the 2027 plan is signed off, measure workslop in your own team for one normal working week. Fix context and approvals before you add AI capacity, and give the checking time its own line in the budget. Our guide to [marketing planning for 2027](https://jam7.com/blog/marketing-planning-without-the-coordination-tax) shows how to build that line into the whole plan.

Then [book a demo](https://jam7.com/book-a-demo) to see how shared context reduces rework.

## FAQs

[See all FAQs](https://jam7.com/faqs)

### Will my team just end up fixing AI drafts?

Not if the AI starts from the same context your team does. Rework comes mainly from missing context, so give every draft the audience, positioning and proof up front. Then people approve and improve the work rather than rebuild it. The risk is real: Optimizely's June 2026 study found 76% of marketers spend at least three hours a week editing, fact-checking or correcting AI output. Your judgement becomes more important, not less.

### Can we trust AI output that goes to customers?

Only with a person checking it, and most companies agree. The Martech Weekly found that just 1.6% of enterprises allow fully automated AI-generated customer-facing content, as reported by MarTech in October 2026. The largest group, 43.3%, allow it out only after review, editing and verification. Trust comes from checks built into the process, not from the model alone.

### How is AI slop different from rework inside the team?

AI slop is low-quality AI content that the public sees. Workslop is AI output that a colleague must fix before it goes anywhere, and the two are linked. Optimizely found that 25% of marketers frequently or always publish AI content they know is not fully on-brand under deadline pressure. When checking runs short, internal workslop becomes public slop.

### How do I raise this with my team without it sounding like blame?

Treat it as a system problem, because it usually is. Workslop spreads when context is missing and nobody owns the standard, so start there rather than with individuals. Share the audit results by cause, not by person: context fixes, polish fixes and re-briefs. Agree what good AI use looks like before work is handed on, and hold leaders' own AI output to the same standard.
